Client Overview

Our client is a leading global PC hardware brand with an established distribution network across Europe. While the brand had built a strong offline business, its Amazon operations had become increasingly fragmented as different distributors managed listings across individual marketplaces.

The Challenge

Product content, SEO quality, imagery, and brand messaging varied significantly between countries. The client needed more than individual listing improvements: it required a scalable Amazon operating model that could unify brand presentation while adapting to local language, customer behaviour, and marketplace requirements.

Our Approach

We began by analysing the full catalogue and prioritising the top 20 best-selling products. Rather than attempting to optimize hundreds of listings at once, we focused first on the products with the greatest commercial impact.

Together with the client, we established a unified Amazon content framework covering positioning, SEO structure, messaging, creative direction, and content standards. The UK marketplace became the master version, with dedicated regional specialists localising content for each European marketplace.

Following the initial rollout, the framework expanded from the top 20 to the top 50 and then the top 100 products, while also supporting new product launches. The programme ultimately grew to support more than 600 Amazon listings annually.

A Market-Led Advertising Strategy

Rather than applying the same advertising approach across Europe, investment was evaluated according to actual marketplace performance, sales potential, seasonality, product lifecycle, advertising efficiency, and promotional response.

This helped identify opportunities that were not always obvious from market size alone. Italy, for example, emerged as a particularly strong advertising market, while other countries demonstrated different combinations of scale and efficiency.

The key principle was to manage Europe as a portfolio of individual marketplaces rather than applying one regional formula.

Beyond Day-to-Day Amazon Management

The partnership extended beyond content and PPC. Our team supported promotional planning, weekly Vendor Central business reviews, new product launches, marketplace expansion, and factory-side compliance coordination.

Over five years, the collaboration expanded from five to nine European marketplaces.

Results

In 2024, the programme managed nearly €300K in Amazon advertising investment and generated more than €4M in advertising-attributed sales, while maintaining an overall ACOS of approximately 7%.

The result was a scalable European Amazon operating model combining content, localisation, advertising, promotional planning, and operational support — while allowing each marketplace to develop according to its own commercial potential.
