European Marketplace Growth Through Localisation, Adver […]

European Marketplace Growth Through Localisation, Advertising and Portfolio-Led Promotion

~18 MONTHS
Ongoing European
market development

UK + GERMANY
Important early
market traction

MULTI-SKU
Multiple generations,
sizes & colours

ROTATIONAL
Portfolio-based
promotion strategy

Client Overview

Our client is an established mobility product brand with a successful presence in the United States. The company approached us to support the development of its business across European Amazon marketplaces.

The product range is designed around mobility, convenience and greater flexibility in everyday activities. With multiple product generations, sizes and colour variations, the brand offered a broad portfolio — creating both commercial opportunity and additional complexity in advertising, promotion planning and marketplace management.

The Challenge

The European opportunity required more than simply replicating the brand’s existing US approach.

The product proposition needed to be communicated clearly to European customers, while the growing number of product variants required a structured approach to content, advertising and promotions.

Rather than treating portfolio complexity as an operational burden, we looked for ways to turn product variety into a commercial advantage.

European Localisation

The first step was to adapt the brand for European marketplaces.

We localised product content and refined the visual presentation so that listings reflected local marketplace expectations rather than functioning as direct copies of the US version.

The work included native-language localisation, marketplace-specific product positioning, creative adaptation and ongoing content updates as the portfolio expanded.

Advertising Optimisation

Alongside content development, we continuously optimised Amazon Advertising across the European marketplaces.

Advertising performance was reviewed together with total sales, orders, ranking, product availability, product mix and promotional activity. This allowed PPC decisions to be made as part of the wider commercial picture rather than managed as an isolated performance channel.

Turning Portfolio Complexity into a Promotional Advantage

The breadth of the product range became an important strategic advantage.

Instead of discounting the entire portfolio at the same time, we developed a rotational promotion strategy across different product generations, sizes and colour variations.

Historical promotional planning shows different products being selected for different promotional windows, including major Amazon events and seasonal campaigns. This allowed the brand to maintain recurring promotional visibility while avoiding unnecessary discounting across the full range.

Market Development: UK and Germany

The UK developed into an important market for the brand, with promotional activity becoming a useful part of the commercial strategy.

Germany also established traction relatively quickly, supported by localised marketplace execution, ongoing advertising and promotional planning.

As the portfolio expanded, the business became less dependent on a single product. A wider selection gave customers more choice while giving the brand greater flexibility in advertising and promotional scheduling.

A Continuous Optimisation Model

Because the partnership is ongoing, the European strategy continues to evolve.

Product performance, advertising efficiency, promotional timing, ranking, inventory and portfolio expansion are reviewed together. Promotional opportunities are evaluated according to their commercial fit rather than accepted simply because they are available.

This creates a continuous optimisation model in which marketplace growth is built through a sequence of coordinated decisions rather than one isolated campaign.

The Result

Within approximately the first 18 months of the partnership, the brand established meaningful Amazon activity across key European marketplaces, with the UK and Germany emerging as particularly important markets.

The case demonstrates how a successful US product business can be adapted into a localised European Amazon strategy through market-specific content, advertising optimisation and disciplined portfolio management.

It also shows how a complex multi-SKU portfolio can become a commercial advantage: different generations, sizes and colours create more opportunities to manage promotions selectively, maintain marketplace visibility and support growth without placing the entire range on discount at once.

The partnership remains ongoing, with further marketplace and portfolio development continuing.

Localising a Taiwan-Made Niche Consumer Brand for Long- […]

Localising a Taiwan-Made Niche Consumer Brand for Long-Term Marketplace Growth

JAPAN
Long-term strategic
market focus

NATIVE JAPANESE
Market-specific
localisation

MONTHLY
Points & promotion
planning

CONTINUOUS
New product
launch strategy

Client Overview

Our client is a Taiwan-based consumer brand offering premium, highly themed building sets for hobby and enthusiast audiences.

Unlike many value-oriented alternatives in the category, the products are manufactured in Taiwan and positioned relatively close to established premium brands. The challenge was therefore not to compete primarily on price, but to build a sustainable market for a lesser-known brand with a specialised product range.

The Challenge

The brand developed its Amazon business across both Germany and Japan, but the two markets evolved differently.

Over time, Japan demonstrated stronger long-term potential for the range, creating an opportunity to concentrate more attention on a market where customers showed encouraging response to niche themes and new product introductions.

The strategic question became: how could a relatively unknown, premium-priced Taiwan brand build a sustainable position on Amazon Japan without relying on price competition?

Localisation Beyond Translation

Japan required more than translating an existing listing.

Our localisation model uses native-language specialists for the target marketplace. Japanese-native specialists supported product content, SEO and marketplace communication.

Product titles, keywords, descriptions and promotional messaging were adapted around how Japanese customers search for and understand the category. The objective was not simply linguistic accuracy, but natural positioning for the local marketplace.

Learning How the Market Buys

As the account developed, we continuously analysed marketplace performance and customer response.

One important account-level observation was the response to Amazon’s point-based incentives. Rather than relying only on major shopping events, we incorporated Points, discounts and other promotional mechanisms into recurring monthly planning, rotating products according to performance, product lifecycle and commercial objectives.

We also observed differences in purchasing behaviour across different days and promotional windows. This influenced how opportunities were evaluated rather than assuming that every available Amazon deal represented the right timing for the brand.

Promotion as a Long-Term Strategy

Promotional opportunities were evaluated according to commercial fit rather than accepted simply because they were available.

Points could support customer conversion without relying entirely on direct price reductions. Discounts could be rotated across products, while larger Amazon events were assessed according to timing, product readiness, reference-price considerations and broader commercial objectives.

Promotion therefore became part of an ongoing marketplace strategy rather than a series of isolated sales events.

New Products as a Growth Driver

Continued product introduction became another important part of the Japan strategy.

The niche nature of the category creates opportunities for customers interested in discovering new themes and models rather than purchasing only established best sellers. Ongoing account performance showed encouraging acceptance of newly introduced products, reinforcing the value of maintaining an active product pipeline.

The Result

Japan developed into the more strategically important Amazon market for the brand over the longer term.

The project demonstrates how a challenger brand can build a position on Amazon Japan without relying on low pricing alone. For a premium-priced niche product, sustainable marketplace development can instead be supported by product-market fit, native-language localisation, local promotional mechanics, disciplined timing, new product development and consistent optimisation.

We did not simply translate the brand for Japan. We adapted how the brand sells in Japan.

Building a Multi-Channel Strategy for a Specialised Ima […]

Building a Multi-Channel Strategy for a Specialised Imaging Brand

+103%
France revenue growth
2024 vs. 2023

+94%
Spain revenue growth
2024 vs. 2023

B2B DEMAND
Meaningful Business-order
participation

AMAZON + GOOGLE
Cross-channel
acquisition strategy

Client Overview

Our client is a specialised imaging brand serving a mix of professional, commercial and creative applications. Its products are used to document long-term change across projects such as construction, renovation, horticulture and other extended visual applications.

Because the category serves highly specific use cases, potential customers are not always reached effectively through conventional retail channels alone. The client engaged us to build and manage its Amazon presence while also extending customer acquisition beyond Amazon.

The Challenge

The challenge was not simply to create Amazon listings.

Potential customers did not always begin their purchasing journey by searching for a specific product model. Many searched according to the project or solution they needed, such as construction documentation, renovation monitoring or long-term photography.

The strategy therefore needed to address both product demand and solution-based search behaviour while giving professional and commercial customers a clear path to purchase.

Building the Amazon Foundation

We developed the client’s Amazon presence around both product features and real-world applications.

The work included Amazon SEO, localised listing content, product positioning, creative development and Amazon Advertising. For a specialised technical product, the content needed to help customers understand not only what the product could do, but where and why it would be useful.

Amazon became the central conversion environment for customers arriving with different use cases and levels of product knowledge.

Extending Demand Beyond Amazon

To expand customer acquisition beyond the Amazon ecosystem, we developed Google Search activity around both product-specific and application-based search intent.

Campaign planning included distinct use cases such as long-term imaging and construction applications, allowing the brand to reach potential customers earlier in their discovery journey.

This connected two complementary strengths: Google Search captured customer intent outside Amazon, while Amazon provided product discovery, marketplace trust and a familiar purchasing environment.

Customer Need → Google Search → Product Discovery → Amazon → Purchase

Professional and B2B Adoption

Amazon Business order data showed that professional and commercial demand represented a meaningful share of sales in selected European markets.

Products and bundles positioned around construction and project-based applications also showed notable Business-order participation. This supported the wider strategy of marketing the range around real-world use cases rather than relying only on generic product terms.

European Marketplace Growth

The continued development of the Amazon channel produced strong growth in key European markets.

From 2023 to 2024, Amazon revenue in France increased by approximately 103%, while Spain increased by approximately 94%.

Germany is excluded from this comparison because the client made a strategic channel decision to transition that market to its local distributor rather than continue direct Amazon management under our team.

The Result

The project demonstrated that Amazon can play an effective role for specialised, use-case-driven products with professional and commercial demand.

By combining marketplace optimisation with external search intent, we helped the client build a broader acquisition model and develop Amazon into an additional route to market.

The result was a scalable multi-channel approach connecting customer need, search behaviour, product education and Amazon conversion.

Medical Support & Orthopedic Brace Brand ~1 YEARTo […]

~1 YEAR
To reach sales scale comparable to US

~2M
Annual European Amazon sales*

UK + DE
Key European growth markets

3+ YEARS
Partnership · Sep 2016–Dec 2019

Client Overview

Our client is an established medical support and orthopedic brace brand with a successful Amazon business in the United States.

To expand into Europe, the company initially relocated a team member from the US to manage both Amazon and offline retail development. Despite these efforts, the European business struggled to gain traction. The company later entrusted us with the management and development of its European Amazon business.

The Challenge

The brand had already proven its products in the US, but its European Amazon presence had not translated that success into meaningful market share. Product content needed to be rebuilt for European customers, the strongest products needed clearer prioritisation, and individual marketplaces required different development strategies.

There was also an additional layer of complexity: these were medical support products. Creating effective content required careful product research and a clear understanding of product construction, relevant areas of the body, intended support functions, and practical use cases.

Rebuilding the Product Experience

We began by restructuring and rewriting the product listings, with particular focus on the brand’s strongest knee support products.

Our approach combined Amazon SEO with research-driven content development to explain product functionality in a way that was commercially effective and easy for customers to understand.

At the same time, we refreshed the visual presentation. The new creative direction presented the products more naturally, communicated functionality more clearly, and strengthened the overall perception of product quality.

Focusing on the Right Markets and Products

Rather than attempting to scale every product and country equally, we concentrated resources around the strongest commercial opportunities.

Knee supports became an important focus, with the UK developing into a particularly strong market. Germany required a more gradual build-up, reinforcing the importance of treating European marketplaces individually rather than assuming they would develop at the same pace.

A Rapid European Turnaround

Within approximately one year of taking over the European Amazon operation, the business reached a sales scale comparable to the brand’s established US Amazon business.

This was particularly meaningful because the US represented the brand’s mature Amazon market, while Europe was a smaller and more fragmented regional opportunity that had previously struggled to gain traction.

The UK became one of the strongest contributors, while Germany was progressively developed into a meaningful market through longer-term optimisation.

Results

From September 2016 to December 2019, we helped transform an underperforming European expansion into an established multi-market Amazon business.

The engagement demonstrated that international Amazon growth requires more than transferring a successful US listing into another region. For technically demanding products such as medical supports, success depended on combining detailed product research, high-quality content, improved visual presentation, marketplace prioritisation, and ongoing optimisation.

*The approximate annual sales figure should be confirmed against the original historical reporting before publication if the website provider intends to display the numeric value.

Established Bubble Tea Brand

+37%
YoY sales growth · Jan–Jul 2026

~STABLE
Traffic / sessions YoY

8–14%
Monthly conversion · Jan–Jul 2026

~89%
of 2025 sales reached in 7 months

Client Overview

Our client is an established bubble tea brand with a strong offline distribution business in the United States.

Amazon was initially created primarily in response to customer demand for an online purchasing option. For the client, it was a secondary sales channel rather than a strategic focus, with limited intention to invest heavily in marketplace growth.

The Challenge

The client already had an established offline business and therefore had little reason to take significant financial or operational risks to accelerate Amazon growth. Our approach needed to demonstrate that Amazon could create incremental value without requiring the client to fundamentally change its existing distribution model or commit to heavy upfront investment.

Turning Amazon into a Low-Risk Testing Ground

As trust developed through the partnership, we began encouraging the client to use Amazon differently.

Rather than treating the marketplace only as a place where existing customers could purchase familiar products, we saw an opportunity to use it as a cost-efficient platform for introducing new products and flavours.

Working with the client, we gradually expanded the assortment and introduced additional products to test customer response. Because the existing Amazon infrastructure was already in place, these launches could be tested without requiring the scale of investment normally associated with expanding through traditional retail channels.

Early Signs of a Strategic Shift

After a period of relatively stable performance, growth began to return in 2025, followed by a much stronger acceleration in 2026.

During the first seven months of 2026, sales increased by approximately 37% year over year. More importantly, this growth occurred while overall sessions remained broadly stable, indicating that the improvement was not simply the result of bringing substantially more traffic to Amazon.

More Value from Existing Traffic

Monthly conversion rates during January–July 2026 ranged from approximately 8% to 14%, compared with generally lower levels during the equivalent period in 2025.

By July 2026, the business had already generated approximately 89% of its entire 2025 sales volume in just seven months. Together, these indicators point toward a healthier and more productive Amazon business rather than growth driven by traffic alone.

The Role of Product Innovation

Newer products and flavours began generating meaningful customer interest during 2026, supporting the broader strategy of using Amazon as a platform for product discovery.

The next stage of the partnership is focused on continuing to introduce new products and flavours, using Amazon as a cost-efficient environment to understand customer demand before committing to larger-scale expansion.

Results

What began as an optional online sales channel is gradually becoming a more strategic part of the client’s business.

Rather than asking an offline-focused brand to make a large bet on Amazon, we developed the channel progressively — building trust, testing ideas at manageable cost, learning from customer response, and using those insights to identify new growth opportunities.

Small Kitchen Appliance Manufacturer

~100%
Germany sales growth

~60%
UK sales growth

BEST SELLER
Achieved in Germany

5 MARKETS
UK · DE · FR · IT · ES

Client Overview

Our client is an experienced manufacturer of small kitchen appliances that decided to move beyond OEM production and build its own consumer brand on Amazon.

The brand had already established a successful business on Amazon US. However, when expanding into Europe, the same approach did not generate results as quickly as expected.

The Challenge

The client had valuable Amazon experience in the US, but Europe presented a different commercial environment. Advertising was more difficult to scale, customer expectations differed by market, and the pricing structure that worked in one country did not necessarily represent the best opportunity elsewhere.

The challenge was not simply to replicate the US model, but to build a European strategy adapted to local customer behaviour, pricing, competition, and brand expectations.

Repositioning the Brand for Europe

One of our first priorities was product presentation. The original creative direction was strongly influenced by the US market, so we redesigned the visual approach to better reflect European preferences: cleaner layouts, less sales-heavy messaging, and greater emphasis on product quality and functionality.

Because the brand operated across multiple languages, we also removed text-heavy overlays from product imagery, creating a cleaner and more consistent European brand identity.

Identifying the Right Growth Market

Although the UK was initially the client’s main European market, our analysis highlighted Germany as a particularly attractive opportunity. The UK was highly price competitive for this category, while Germany offered greater room for stronger value positioning.

Germany was developed from the ground up under our management, combining localised content, pricing strategy, advertising, and ongoing marketplace optimisation. Within several months, the product became one of the top-performing products in its category and achieved an Amazon Best Seller position.

Results

Over approximately two years and three months, sales in Germany increased by around 100%.

At the same time, the UK — an established market before our involvement — continued to grow under the revised strategy, achieving approximately 60% sales growth during the broader partnership period.

The programme also supported France, Italy, and Spain, creating a coordinated five-market European structure. The partnership demonstrated that success on Amazon US does not automatically translate to Europe: localisation, positioning, pricing, and marketplace strategy all matter.

Key Services

European Market Entry • Localisation • Listing Optimisation • Creative Direction • Pricing Strategy • PPC Management • Multi-Marketplace Expansion
